I’ll share a brutally honest reflection on how while chasing “velocity” we ran straight into a wall of reality. The outage I’ll share with you wasn’t caused by bad code. It was caused by good intentions, bad timing, and cultural debt disguised as momentum. In this talk, I’ll walk through how we built up the perfect storm: pressure to ship, false confidence from our tests, and a release plan that looked smart until it hit production. Why engineers hate deadlines? The two month sprint to rebuild our auth

After an unsuccessful contract renewal negotiation, we suddenly had just two months to migrate Colossyan’s users and rebuild our entire authentication system from the ground up. What followed was one of the most intense engineering sprints in Colossyan’s history, a true open-heart surgery on our platform. To replace Auth0, we chose Keycloak, a self-hosted solution offering comprehensive SSO support and a wide range of customization options. Along the way, we encountered unexpected challenges, made ruthless prioritization calls, and devised clever workarounds that made it possible to finish on time.
